A well-structured ServiceNow platform team is essential for successful implementation and long-term platform health. Roles are divided into three tiers: Core – Required, Core – Optional, and Extended. Individuals may cover multiple roles depending on organizational size, and roles should be split out as the platform matures.
Core Team – Required Roles⚓︎
These roles form the minimum recommended staffing for day-to-day platform management, strategic direction, and ongoing administration.
Executive Sponsor⚓︎
A senior leader who oversees the ServiceNow strategic roadmap and ensures alignment to measurable business outcomes.

- Establishes the relevance of the platform within the enterprise
- Leads strategy governance meetings as the executive point of approval and final escalation authority

- Partners with the platform owner to ensure capabilities align with vision and strategy
- Sets guiding principles and success criteria for projects; approves project closure
Platform Owner⚓︎
A senior leader who is ultimately accountable for the Now Platform.

- Supports roadmap creation and shapes demand for enterprise platform consumption
- Ensures platform team alignment with business strategy, roadmap, and governance policies
- Holds ownership and oversight of ServiceNow instances, the core platform team, and all escalations
- Maximizes value by identifying additional business outcomes the platform enables
- Presides over the technical governance board and all governance components
- Oversees design configuration decisions to ensure a seamless user experience
Project Manager / Scrum Master⚓︎
The single point of contact for overall project status. Called a Project Manager in waterfall organizations or Scrum Master in agile organizations.

- Acts as primary point of contact for project activities and escalations
- Plans project scope and establishes measurable goals
- Manages timelines, budget, and escalations
- Coordinates with the ServiceNow engagement manager and all team members across releases
- Organizes project kickoff and process workshops
- Facilitates activities through training, testing, go-live, and post go-live support
OCM Lead⚓︎
An individual or group focused on organizational change management. May include a trainer, training coordinator, and communication lead depending on organizational size.

- Assesses group and individual training needs
- Creates, maintains, and delivers training materials and learning programs
- Trains the platform team and broader organization on platform use
- Coordinates the training plan and execution
- Manages internal communications to stakeholders related to ServiceNow deployment
Note
OCM spans well beyond initial implementation. Most organizations maintain a dedicated trainer separate from other OCM responsibilities. Project managers often own coordination tasks.
Business Analyst⚓︎
A liaison between the business and the platform team.

- Captures business and user requirements (as stories in agile environments)
- Ensures requirements are understood, developed, tested, and delivered to specification
- Owns the stakeholder relationship to identify, prioritize, model, and document requirements
- Represents stakeholders throughout planning, development, and release processes
- Works with the platform team to develop release estimates
- Supports testing efforts and works with stakeholders to drive adoption
Platform Administrator⚓︎
A technical resource responsible for day-to-day platform administration.

- Performs application maintenance including performance monitoring and error remediation
- Manages incident support
- Leads upgrade planning and execution
- Manages instance security: user/group access, ACLs, etc.

Note
Platform administrators may optionally be designated as a Customer Admin, which grants elevated privileges in Now Support — including the ability to activate plugins, administer upgrades, and create support tickets directly with ServiceNow.
Platform Architect⚓︎
A technical leader responsible for overall platform design and impact analysis of new requirements.

- Provides consultative technical leadership to the platform team
- Creates and maintains a detailed view of the existing architecture
- Provides architectural controls to ensure correct technical solutions are applied
- Resolves technical escalations and defects
- Participates in process workshops and works closely with the enterprise architecture team
- Assists in migrating configuration across instances
- Often serves as the integration expert in the absence of a dedicated role
Infrastructure Security / Security Administrator⚓︎
A person or group responsible for the security posture of the Now Platform.

- Ensures the instance is hardened as needed (domain separation, Edge Encryption, etc.)
- Creates and enforces security standards throughout the platform
- Manages ACLs and ensures users have correct access levels
- Audits security logs
- Confirms technical design and integration requirements for systems requiring data exchange
- Participates in workshops where security considerations are relevant
Tip
Where possible, consider assigning different security team members to own distinct areas of the platform (e.g., one for ITSM, one for ITOM).
Quality Assurance Lead⚓︎
An individual or group focused on validating that platform functionality works as expected before reaching production.

- Validates application functionality built by developers and administrators prior to promoting to production
- Creates test plans and coordinates unit testing, system testing, and UAT

Developer⚓︎
An individual who owns most configuration and development work in the platform.

This role can be thought of as a junior platform administrator in terms of platform access and scope.
Core Team – Optional Roles⚓︎
These roles should be considered as platform maturity grows. In smaller organizations they are often absorbed by existing core team members — typically the platform owner or platform architect. Dedicated FTEs for each are recommended as budget and scale allow.
Demand Manager⚓︎
A liaison between business and IT responsible for collecting and managing new demand from stakeholders.

More mature organizations may have a data insights owner per business unit, but a single point of contact is generally preferred.
Data Manager⚓︎
An individual ultimately accountable for the CMDB and platform data governance.

- Overall accountability for managing and maintaining data, configuration items, and data governance
- Ensures the CMDB is current, accurate, and stable

- Responsible for data integrations (e.g., Discovery, third-party CMDB enrichment tools)
- Promotes awareness and acceptance of the CMDB across the organization
Integration Expert⚓︎
A person who oversees the implementation and maintenance of platform integrations.

Extended Team⚓︎
The extended platform team provides business-level support that makes operating ServiceNow as a strategic platform possible. These individuals are typically engaged on an as-needed basis and are often shared services resources that would exist independently of ServiceNow.
Process / Service Owner⚓︎
A senior leader within each business unit accountable for ensuring a specific process or service (e.g., Incident, Change, Employee Onboarding) is fit for purpose.

Some organizations combine the process/service owner and process manager into one role. Consider splitting them as your use of ServiceNow evolves.
Process Manager⚓︎
Someone accountable for the end-to-end execution of a process.
