A well-structured ServiceNow platform team is essential for successful implementation and long-term platform health. Roles are divided into three tiers: Core – Required, Core – Optional, and Extended. Individuals may cover multiple roles depending on organizational size, and roles should be split out as the platform matures.


Core Team – Required Roles⚓︎

These roles form the minimum recommended staffing for day-to-day platform management, strategic direction, and ongoing administration.


Executive Sponsor⚓︎

A senior leader who oversees the ServiceNow strategic roadmap and ensures alignment to measurable business outcomes.

Type Core – Required
Level Senior Leadership

Responsibilities:

  • Creates and enforces the strategic vision and direction for the platform
  • Establishes the relevance of the platform within the enterprise
  • Leads strategy governance meetings as the executive point of approval and final escalation authority
  • Builds and maintains the funding model for the Now Platform
  • Partners with the platform owner to ensure capabilities align with vision and strategy
  • Sets guiding principles and success criteria for projects; approves project closure

Platform Owner⚓︎

A senior leader who is ultimately accountable for the Now Platform.

Type Core – Required
Level Senior Leadership

Responsibilities:

  • Supports roadmap creation and shapes demand for enterprise platform consumption
  • Ensures platform team alignment with business strategy, roadmap, and governance policies
  • Holds ownership and oversight of ServiceNow instances, the core platform team, and all escalations
  • Maximizes value by identifying additional business outcomes the platform enables
  • Presides over the technical governance board and all governance components
  • Oversees design configuration decisions to ensure a seamless user experience

Project Manager / Scrum Master⚓︎

The single point of contact for overall project status. Called a Project Manager in waterfall organizations or Scrum Master in agile organizations.

Type Core – Required
Level Individual Contributor / Lead

Responsibilities:

  • Acts as primary point of contact for project activities and escalations
  • Plans project scope and establishes measurable goals
  • Manages timelines, budget, and escalations
  • Coordinates with the ServiceNow engagement manager and all team members across releases
  • Organizes project kickoff and process workshops
  • Facilitates activities through training, testing, go-live, and post go-live support

OCM Lead⚓︎

An individual or group focused on organizational change management. May include a trainer, training coordinator, and communication lead depending on organizational size.

Type Core – Required
Level Individual Contributor / Lead

Responsibilities:

  • Assesses group and individual training needs
  • Creates, maintains, and delivers training materials and learning programs
  • Trains the platform team and broader organization on platform use
  • Coordinates the training plan and execution
  • Manages internal communications to stakeholders related to ServiceNow deployment

Note

OCM spans well beyond initial implementation. Most organizations maintain a dedicated trainer separate from other OCM responsibilities. Project managers often own coordination tasks.


Business Analyst⚓︎

A liaison between the business and the platform team.

Type Core – Required
Level Individual Contributor

Responsibilities:

  • Captures business and user requirements (as stories in agile environments)
  • Ensures requirements are understood, developed, tested, and delivered to specification
  • Owns the stakeholder relationship to identify, prioritize, model, and document requirements
  • Represents stakeholders throughout planning, development, and release processes
  • Works with the platform team to develop release estimates
  • Supports testing efforts and works with stakeholders to drive adoption

Platform Administrator⚓︎

A technical resource responsible for day-to-day platform administration.

Type Core – Required
Level Technical / Individual Contributor

Responsibilities:

  • Maintains stability and usability across production and non-production environments
  • Performs application maintenance including performance monitoring and error remediation
  • Manages incident support
  • Leads upgrade planning and execution
  • Manages instance security: user/group access, ACLs, etc.
  • Provides configuration assistance to developers

Note

Platform administrators may optionally be designated as a Customer Admin, which grants elevated privileges in Now Support — including the ability to activate plugins, administer upgrades, and create support tickets directly with ServiceNow.


Platform Architect⚓︎

A technical leader responsible for overall platform design and impact analysis of new requirements.

Type Core – Required
Level Technical / Senior

Responsibilities:

  • Ensures platform alignment with business strategy
  • Provides consultative technical leadership to the platform team
  • Creates and maintains a detailed view of the existing architecture
  • Provides architectural controls to ensure correct technical solutions are applied
  • Resolves technical escalations and defects
  • Participates in process workshops and works closely with the enterprise architecture team
  • Assists in migrating configuration across instances
  • Often serves as the integration expert in the absence of a dedicated role

Infrastructure Security / Security Administrator⚓︎

A person or group responsible for the security posture of the Now Platform.

Type Core – Required
Level Technical / Security

Responsibilities:

  • Ensures the instance is hardened as needed (domain separation, Edge Encryption, etc.)
  • Creates and enforces security standards throughout the platform
  • Manages ACLs and ensures users have correct access levels
  • Audits security logs
  • Confirms technical design and integration requirements for systems requiring data exchange
  • Participates in workshops where security considerations are relevant

Tip

Where possible, consider assigning different security team members to own distinct areas of the platform (e.g., one for ITSM, one for ITOM).


Quality Assurance Lead⚓︎

An individual or group focused on validating that platform functionality works as expected before reaching production.

Type Core – Required
Level Individual Contributor / Lead

Responsibilities:

  • Interprets and validates technical specifications and designs
  • Validates application functionality built by developers and administrators prior to promoting to production
  • Creates test plans and coordinates unit testing, system testing, and UAT
  • Coordinates customer testing activities including test cases and execution

Developer⚓︎

An individual who owns most configuration and development work in the platform.

Type Core – Required
Level Technical / Individual Contributor

Responsibilities:

  • Designs, develops, configures, and customizes ServiceNow applications and services
  • Delivers new functionality across applications
  • Supports the full development lifecycle
  • Assists the platform administrator with incident resolution

Note

This role can be thought of as a junior platform administrator in terms of platform access and scope.


Core Team – Optional Roles⚓︎

These roles should be considered as platform maturity grows. In smaller organizations they are often absorbed by existing core team members — typically the platform owner or platform architect. Dedicated FTEs for each are recommended as budget and scale allow.


Demand Manager⚓︎

A liaison between business and IT responsible for collecting and managing new demand from stakeholders.

Type Core – Optional
Often Covered By Platform Owner

Responsibilities:

  • Manages day-to-day demand intake and enhancement of initial requests
  • Responsible for the demand assessment process to prioritize and approve demands
  • Presides over the portfolio governance demand board

Data Insights & Analytics Owner⚓︎

An individual responsible for overall reporting, metrics, and KPIs for the platform.

Type Core – Optional
Often Covered By Platform Owner

Responsibilities:

  • Builds dashboards and reports for senior management
  • Responsible for measuring the Now Platform's ROI

Note

More mature organizations may have a data insights owner per business unit, but a single point of contact is generally preferred.


Data Manager⚓︎

An individual ultimately accountable for the CMDB and platform data governance.

Type Core – Optional
Often Covered By Platform Architect, Platform Administrator, or ITOM Process Owner

Responsibilities:

  • Overall accountability for managing and maintaining data, configuration items, and data governance
  • Ensures the CMDB is current, accurate, and stable
  • Maintains the data dictionary and owns the data model
  • Defines KPIs to manage data effectiveness
  • Responsible for data integrations (e.g., Discovery, third-party CMDB enrichment tools)
  • Promotes awareness and acceptance of the CMDB across the organization

Integration Expert⚓︎

A person who oversees the implementation and maintenance of platform integrations.

Type Core – Optional
Often Covered By Platform Architect

Responsibilities:

  • Determines integration method(s), directionality, and data attributes
  • Participates in data normalization prior to import into ServiceNow
  • Participates in platform, process, and integration testing

Extended Team⚓︎

The extended platform team provides business-level support that makes operating ServiceNow as a strategic platform possible. These individuals are typically engaged on an as-needed basis and are often shared services resources that would exist independently of ServiceNow.


Process / Service Owner⚓︎

A senior leader within each business unit accountable for ensuring a specific process or service (e.g., Incident, Change, Employee Onboarding) is fit for purpose.

Responsibilities:

  • Defines process/service mission, vision, goals, objectives, and KPIs
  • Provides authority to affect process change and drive continuous improvement
  • Documents and maintains process and procedures
  • Participates in requirements discussions and resolves cross-functional conflicts
  • Reviews stories for accurate definition and acceptance criteria
  • Provides formal process testing and UAT sign-off
  • Reports on process effectiveness to senior management
  • Works with the platform owner and demand manager to prioritize the relevant backlog

Note

Some organizations combine the process/service owner and process manager into one role. Consider splitting them as your use of ServiceNow evolves.


Process Manager⚓︎

Someone accountable for the end-to-end execution of a process.

Type Extended
Level Individual Contributor / Lead

Responsibilities:

  • Acts as primary point of contact for project activities and escalations
  • Attends project governance meetings and contributes to status reports
  • Organizes project kickoffs and process workshops
  • Actively participates in project and scrum meetings
  • Trains and manages resources
  • Works closely with the ServiceNow engagement manager and team to deliver releases

Subject Matter Experts / Business Partners⚓︎

Senior-level experts in a specific process or business unit who translate business requirements into IT terms.

Level Senior / Domain Expert

Responsibilities:

  • Possess in-depth functional and technical understanding of relevant business processes
  • Work closely with the platform owner and demand manager to connect business needs to IT requirements
  • Provide advice on how business services are delivered with a vision for improvement
  • Take an advisory role in platform configuration decisions
  • Participate in process story discussions, unit testing, and UAT

Enterprise Architect⚓︎

Provides a holistic view of the organization's strategy, processes, and broader technical landscape.

Level Senior / Architecture

Responsibilities:

  • Responsible for creation, maintenance, and management of IT architecture models
  • Supports roadmap development through technical direction and decision-making
  • Positions ServiceNow within the overall technical landscape across systems and integrations
  • Participates in governance processes and works closely with the platform architect
  • Guides process owners to align with technical and functional standards

IT Risk & Compliance Lead / Information Security⚓︎

An individual or group ensuring the organization's security protocols and best practices are followed within the Now Platform.

Level Security / Risk

Responsibilities:

  • Ensures the platform security administrator is aligned with the organization's security governance process
  • Provides proactive security guidance during the project initiation phase
  • Reviews mandatory deliverables from a risk and compliance perspective
  • Helps inform decisions regarding credentials and permissions
  • Provides input to the data transfer process to and from the Now Platform

User Experience Engineer / Architect⚓︎

A technically and creatively focused resource providing direction on usability and look-and-feel.

Level Technical / Design

Responsibilities:

  • Responsible for maximizing the user experience and visual design of the application
  • Informs configuration decisions through a UX lens
  • Participates in process design
  • Typically has a background in psychology, design, and technology

Program Manager⚓︎

A coordinator across multiple projects ensuring they benefit each other and align with overall business goals.

Level Senior / Program

Responsibilities:

  • Provides program leadership to execute the platform vision
  • Supports resource planning, release planning, and guidance to project build teams
  • Distinct from project managers — does not directly oversee individual projects

Resource Manager⚓︎

A person responsible for capacity planning and resourcing across the platform team.

Level Operations / Management

Responsibilities:

  • Works with the demand board and portfolio governance process to ensure resources are available and aligned to new demand
  • Responsible for assigning the right people to the right projects at the right time
  • Assists in determining hiring needs

Training Program Owner⚓︎

Owns the training program process including learning path creation and management for all ServiceNow roles.

Level Individual Contributor / Lead

Responsibilities:

  • Creates a training roadmap aligned to organizational goals and strategy
  • Owns creation, management, and execution of training plans
  • Owns supporting processes including training requests, questions, issues, and Knowledge Base articles
  • Delivers training in collaboration with the Now Learning organization
  • Manages the training budget (learning credits) as a Now Learning Training Admin

Release Manager⚓︎

Oversees the overall release process to production.

Type Extended
Level Technical / Operations

Responsibilities:

  • Promotes code between environments
  • Resolves collisions or discrepancies between releases
  • Supports team development activities
  • Works closely with the core platform team during upgrades and new application deployments

Reporting / Analytics Developer⚓︎

Sets overall reporting standards, frequency, and consistency across the platform.

Level Technical / Individual Contributor

Responsibilities:

  • Partners with business analysts and platform consumers to build meaningful dashboards and reports
  • Enforces governance around all reporting
  • Makes recommendations to improve use of reporting and analytics to drive outcomes
